Why AI Is Making Mentorship More Important Than Ever

Artificial intelligence is changing how work gets done and how employees learn to lead. As routine tasks become automated, many of the day-to-day experiences that once helped employees develop judgment and confidence are disappearing.

Organizations are beginning to recognize that AI can improve productivity without replacing the experience gained from observing seasoned leaders or working through uncertainty. Those lessons have traditionally been built through everyday work.

Mentoring is becoming an important way to close that gap. Many organizations are redesigning mentoring programs to intentionally develop leadership capabilities that no longer emerge as naturally in an AI-assisted workplace.

Why It Matters: Enterprise technology organizations rely on leaders who can make sound decisions when the path forward is unclear. As AI removes many of the experiences that once helped employees develop those capabilities, organizations face a growing challenge in preparing future technology leaders while preserving the institutional knowledge that supports long-term execution.

  • Routine Work No Longer Provides the Same Leadership Foundation: Early-career assignments once gave employees regular exposure to how important technology and business decisions were made. Those day-to-day responsibilities taught employees how to think through uncertainty and build confidence before taking on larger leadership roles. As AI takes on more of that work, organizations have fewer opportunities to develop those capabilities through experience alone.
  • Mentors Need Coaching, Too: Technical expertise and leadership experience do not automatically translate into effective mentoring. Organizations are helping experienced leaders become stronger coaches by encouraging them to ask thoughtful questions and explain the reasoning behind important decisions while giving employees room to work through challenges.
  • Leadership Thinking Needs to Be Made Visible: Employees develop faster when they understand how experienced leaders approach difficult decisions. Explaining how an important decision was made or why priorities changed gives future leaders valuable context they can apply in their own work.
  • Capability Gaps Should Shape Mentor Pairings: Effective mentoring starts with understanding where an employee has room to grow. Pairing employees with leaders who have experience in those areas makes mentoring more relevant and helps develop the capabilities organizations need in future technology leaders.
  • Learning Should Become Part of Everyday Work: Some of the most valuable mentoring happens during normal business conversations. A discussion after a steering committee meeting or a review of an important recommendation can reveal how experienced leaders evaluate difficult decisions and explain the reasoning behind them. Those moments help preserve institutional knowledge while strengthening the organization’s leadership pipeline.
